Claude Code Adoption, measured in shipped work
Your licences are live; the practice behind them isn’t. We embed for eight weeks, install one engineering standard, and hand back the numbers that show what changed.
THE PROBLEMWhy Claude Code adoption stalls
And the worry is growing.
Cost, code quality, and who answers for what an agent shipped.
~24%
More merged PRs among adopters of agentic CLI coding tools — telemetry across tens of thousands of engineers. 95% CI +14.5% to +33.7%.
7%
Median gain across 400+ organizations over 14 months.
~3x
The spread. The variable is practice, not licensing.
WHAT THE MARKET NEEDS
Not another tool. A way of working.
Governed – one engineering standard, not ten personal ones.
Measured – delivery outcomes attributed to the spend that produced them.
Accountable – a review discipline built for agentic output, and a named owner for every decision an agent makes.
HOW WE SOLVE IT
What Claude Code adoption installs
We do not sell licences and we do not teach buttons.
Claude Code adoption installs a standard for how your engineers work — practices, review, metrics and value attribution — built on RACE Programming, FLS’s agentic delivery framework, validated on our own production work before we sold it to anyone.
Four things go into your teams:
Executable specs, not prompts
An embedded Forward Deployed Engineer
Claude Code as the agent workforce
Review discipline
Three things stay with you:
An adoption and cost dashboard
An encoded playbook
An ROI report
Claude Code adoption turns ad-hoc AI use into one managed engineering practice
— measured against your own delivery data.

THE PROGRAMThe Claude Code adoption program: four phases, 8–12 weeks
Baseline & map — Adoption baseline
Week 1-2.
Audit usage, spend and practice. Agree target metrics.
Embed & practice — Merged PRs + practice notes
Week 3-6.
Your FDE pairs on real tickets under RACE Programming.
Encode & standardize — Encoded playbook
Week 7-8.
What worked with the first teams becomes the org standard.
Visibility & handover — Dashboard, ROI Report
Week 9–10.
Before-and-after numbers your board can read unassisted.

Fixed fee. Three tiers, same method in each — what changes is scope
Starter
1–2 teams · 8 weeks · 1 embedded FDE, 3 days/week
Prove the model on one high-visibility team.
Standard
4–6 teams · 10 weeks · 2 embedded FDEs
Adds cross-team model policy and the adoption and cost dashboard.
Enterprise
org-wide · 12 weeks+ · dedicated team and program manager
Adds governance policy, full skills library and board reporting cadence.
FIT CHECKWho Claude Code adoption is for
Not for
You have not licensed Claude Code yet. You need an evaluation first.
You want a product built from zero. That is Rapid AI Delivery (Race Mode) →
You want AI workflows for Legal, Finance or Marketing. That is Claude Skills Enablement.
You want a training course with certificates. This is not that.
Best for
You hold a Claude Enterprise or Team contract
and the spend is material.
Leadership is being asked for an ROI answer
and does not have one.
Practice varies team to team
and you want one standard.
You have production code and real review load —
not a greenfield idea.

FAQ About Claude Code Adoption
What is Claude Code adoption?
Claude Code adoption is an eight-week embedded program that installs one engineering practice for working with Claude Code across your teams — executable specs, defined roles, review discipline and cost attribution — and reports the result against your own delivery data.
How is Claude Code adoption different from training our engineers on the tool?
Tool literacy improves how your engineers prompt. Claude Code adoption changes what your delivery process is: spec-driven, role-based, agent-executed. Same licences, different operating model.
Will this reduce our Claude spend or increase it?
Either is possible and both are fine, as long as you can see which and why. Model policy and context discipline lower cost per outcome; higher throughput can raise total spend. You will be able to state cost per merged PR instead of cost per seat.
How do you measure whether Claude Code adoption worked?
Against your own week-one baseline: PR throughput, cycle time, review load and code-turnover ratio, alongside spend. Public benchmarks for agentic CLI coding tools put the median near 8% and the measured ceiling near 24%. We report where you actually land, including if it is low.
What about code quality?
Agentic output needs a stricter review standard than human code, not a looser one. The quality number is reported next to the velocity number.
What do we own after the Claude Code adoption program ends?
Every CLAUDE.md, skill, prompt and playbook lives in your version control. The dashboard runs on your data. No dependency on FLS.
The spend is already committed. Claude Code adoption is what makes it pay.
